Performance Max: When to Use It and When It Hides the Truth

Short answer
Performance Max suits accounts with a strong conversion signal, a genuine asset library and enough budget to feed the algorithm — typically e-commerce and established lead-gen accounts. It works poorly as a first campaign for a small local business, because there isn't enough conversion data to optimise against. Always run a separate branded search campaign alongside it, or Performance Max will absorb your brand traffic and report it as new performance.
What it actually is
One campaign that serves across Search, Display, YouTube, Discover, Gmail and Maps, with Google deciding placement and creative combination. You provide assets, audience signals and a conversion goal. You give up most of the control.
When it's the right choice
You have at least 30 conversions a month, real product or service imagery and video, and a conversion action that reflects business value rather than a page view. Under those conditions it routinely outperforms manually structured campaigns.
When it isn't
A new local service business with six conversions a month does not have enough signal. Performance Max will spend the budget finding out what works, and you will have paid for that education without the volume to benefit from it. Start with tightly themed search.
The branded traffic problem
Left alone, Performance Max will happily serve on searches for your own business name — traffic you would have had for free — and report those conversions as its own. Run a separate branded exact-match campaign to capture that traffic and expose what PMax is really contributing.
Feed it a real conversion signal
If your conversion action is "visited contact page", the algorithm optimises for people who visit the contact page and leave. Track submitted forms and connected calls, and if you can, feed back which leads became customers.
Check the placement and search term reports
Reporting has improved but remains limited. Look at what you can see, exclude poor placements and add negative keywords at account level. Treating it as fully automated is how accounts quietly drift.
Judge it on incremental value
The question is never "is PMax converting" — it will report conversions. The question is whether total account performance improved after it launched. That's the comparison we build into our ads reporting.
